Bottom line
[Inference] Daikin has a credible route to better HVAC profitability, but its latest quarter does not yet demonstrate the earnings recovery needed for a Buy. [Reported fact / analytical adjustment] Q1 operating profit rose ¥9.26bn, less than the ¥10.5bn tariff refund included in earnings; excluding that refund alone, profit was slightly below the prior year [Q pp.4–6; Q1 p.1]. [Inference] At ¥21,345, the discount to Daikin's recent valuation bands is modest, while falling estimates, weak underlying HVAC margins and a leveraged buyback make the risk/reward insufficiently asymmetric.
The most important missing evidence is sustained HVAC margin improvement excluding tariff refunds and currency translation, particularly in North America. Confirmation would be higher comparable margins, better premium-product mix and stabilizing FY2028/03 estimates at the November 5 results and subsequent quarters.
Signal panel
[Inference] Applied solutions capacity is expanding, but its incremental group profit remains undisclosed; no hidden-AI valuation premium is assumed [Phoenix release].
[External estimate / inference] OP progress 29.9% versus seasonal median 28.7%; consensus only 1.1% above guidance and down 1.8% over three months [FS, progress/consensus].
[Inference] ROE fell from 12.3% to 9.1% over FY2023/03–FY2026/03; the latest reported profit increase includes a larger tariff refund [FS; Q p.6].
[Reported fact] Detailed price/cost bridges and Q&A are useful, but the previous ¥500bn OP target ended at ¥415bn [S pp.7–9].
[Inference] Primary results reconcile, but organic growth, future refund recurrence, litigation losses and incremental solutions profitability are not fully quantified.
Investment thesis
- [Reported fact / inference] The core profit engine has not turned convincingly. Q1 external HVAC revenue was ¥1,325.051bn and OP ¥118.234bn; its margin fell from approximately 10.1% to 8.9%, and OP excluding FX was 99% of the prior year [Q pp.5–6; Q1 pp.4–6,16]. Chemicals supplied ¥4.933bn, or a calculated 53% of the ¥9.260bn consolidated OP increase, despite being much smaller [FS, quarterlySegments].
- [Company guidance / inference] FUSION30 is measurable, not yet earned. It targets 10% operating margin and 12% ROE in company FY2028, meaning the year ending March 2029; current FY2026/03 actuals are 8.3% and 9.1%. Company FY2030, ending March 2031, projects 12% margin and 15% ROE [S pp.7,13–14]. These targets should not be capitalized as achieved earnings.
- [External estimate / inference] The pullback is not a deep-value signal. The shares are 19.3% below their 52-week high, but the one-year-forward consensus PER is only 0.66 standard deviations below its recent mean. FY2028/03 consensus OP of ¥500.047bn already assumes substantial recovery and has been revised down 2.8% over three months [FS, price/valuation/consensus].
Business and earnings
[Reported fact] Customers buy residential and commercial air conditioners, refrigeration equipment, applied cooling systems, controls and services; the second business supplies fluorochemicals. FY2026/03 external HVAC sales were ¥4,621.131bn and OP ¥376.991bn, versus chemicals sales ¥281.469bn and OP ¥33.089bn [FY pp.4–6]. Distribution, engineering, efficient equipment and the ability to integrate installation and service support differentiation; the economic durability of that advantage must ultimately appear in margins and returns, not market-share language alone [Q pp.8–11; inference].
[Reported fact, secondary geography] Overseas revenue was 83.9%: US 35.6%, Europe 17.1%, Japan 16.1%, Asia/Oceania 14.2%, China 9.4% [FS, regions]. The business therefore combines construction/replacement cycles, weather, financing costs, energy-efficiency regulation, refrigerant transitions and FX exposure rather than a single global demand cycle.
[Reported fact] FY2026/03 sales rose 5.5% to ¥5,015.036bn and OP 3.3% to ¥414.991bn; margin slipped to 8.3%. Standalone Q4 OP rebounded 29.1%, but Q1 FY2027/03 sales of ¥1,426.810bn, OP ¥130.560bn and NP ¥80.136bn represented +17.5%, +7.6% and −1.7% respectively; margin fell to 9.2% from 10.0% [FY p.1; Q1 p.1; FS, quarters]. IFIS rounds sales growth to 17.6%; the filing's 17.5% is used here.
[Reported fact] Q1's OP bridge was FX +¥5.5bn; materials/tariffs/logistics −¥38.0bn; fixed costs/other −¥18.5bn; sales expansion +¥17.8bn; pricing +¥25.0bn; savings +¥17.5bn. The materials bucket includes direct tariff costs of ¥4.6bn and tariff refunds of ¥10.5bn [Q p.6]. [Inference] Subtracting only the refund gives approximately ¥120.06bn OP, about 1.0% below the prior year's ¥121.30bn; subtracting FX as well gives ¥114.56bn, about 5.6% below. These are analytical sensitivities, not company adjusted profit, and do not establish whether refunds will recur. Refund eligibility, period attribution and recurrence are not fully resolved.
[Reported fact / management commentary] Regional evidence is uneven:
- US residential DNA revenue increased 2% in local currency: volume +10 percentage points, pricing +2 and mix/other −10. This is not premium-mix-led growth [T p.15]. Applied sales rose 17% in local currency, but North American HVAC margin fell two points [Q pp.9,17].
- Europe revenue rose 8% in local currency versus 23% in yen; heating volume rose 7%, while Applied sales fell 10% in local currency [Q pp.11,23].
- China sales rose 4% in yen but fell 12% in local currency; FX masks weak underlying demand [Q pp.10,23].
- Chemicals benefited from high-profit applications and distributor restocking, not solely final demand [Q p.5; T p.20].
[Reported fact / inference] The October 14 Phoenix announcement increases modular-system production capacity approximately 150%, with footprint expanding from 58,000 to 191,000 square feet. This supports a real capacity opportunity across data centers, healthcare and industry, but no incremental revenue, backlog or OP was supplied; it is not evidence that AI cooling is already material to consolidated profit [Phoenix release]. Quantitative orders and backlog sufficient to calculate book-to-bill were not available in the reviewed documents; no order-led recovery conclusion is made.

Sources: Q1 pp.1,7; FS, guidance/consensus. Company guidance assumes USD/JPY145, EUR/JPY170 and CNY/JPY21.0 [Q p.26].
[External estimate / inference] OP progress is 29.9%, only +1.26 percentage points above the median 28.7% of prior same-quarter guidance progress. NP progress is 28.8%, −1.36 points below its 30.2% median. The baseline covers FY2023/03–FY2026/03 and uses guidance in force at each announcement; no irregular-period/accounting-standard breaks were identified [FS, progress; factsheet.json, breaks=[]]. This is normal seasonal progress, not a compelling upward-revision setup. Removing the refund is an earnings-quality sensitivity, not a replacement historical seasonal series.
[Reported fact / secondary history] Actual OP missed initial guidance by 2.0%, 5.5% and 4.6% in the latest three fiscal years. Earlier strong beats, including the pandemic recovery, do not justify assuming habitual conservatism today [FS, guidance]. Management deferred revision pending the peak Q2 season [T pp.4–5].
[Unknown / inference] A reliable after-tax EPS adjustment for the refund requires tax and attribution information not obtained; no invented normalized EPS is presented. Guidance ordinary profit is below OP, so there is no apparent large non-operating-gain uplift of the sort flagged by the methodology. That does not remove the OP-level refund issue. Price implementation, copper exposure, tariffs and geographic mix remain forecast risks [Q p.6; T p.19].

Financial strength and capital allocation
[Reported fact] FY2026/03 OCF was ¥465.848bn versus NP ¥275.229bn; OCF plus investing CF was ¥143.609bn. OCF was positive in all latest three years: ¥399.567bn, ¥514.450bn and ¥465.848bn [AR p.2; FY p.16]. FY2026/03 receivables absorbed ¥80.315bn cash; balance-sheet receivables rose 18.0% versus sales growth of 5.5%, with translation/consolidation effects preventing a direct one-for-one reconciliation [FY p.16; FS, flags].
[Reported fact / inference] March-end cash/deposits of ¥933.484bn and debt ¥1,094.653bn gave net debt ¥161.169bn, only 5.0% of equity [FS, balance]. That is a pre-buyback balance sheet. By June 30, current ratio fell from 1.93 to 1.62 and equity ratio from 55.9% to 50.2%; short borrowings rose to ¥500.297bn and CP to ¥143.382bn [Q1 pp.8–9]. Q1 short-term borrowing cash inflow was ¥326.690bn against treasury-share cash outflow ¥349.999bn [Q1 p.13]. Liquidity remains adequate, but the repurchase reduced financial flexibility; the March net-debt figure must not be treated as current post-buyback leverage.
[Reported fact] The ¥349.998bn FCSR acquisition occurred May 13, 2026, in FY2027/03. AR p.65 reports 14,516,700 shares acquired in the subsequent period, not in FY2026/03. The fact sheet's FY2026/03 total payout of 163.3% is therefore a fiscal-attribution distortion, not evidence of that year's realized cash payout. FY2026/03 dividends were ¥340/share, total ¥99.565bn and payout 36.2% [FY p.1]. September 7 disclosed the fourth FCSR tranche adjustment, increasing acquired shares by 96,300; final October share-count effects are not fully reconciled here [FCSR p.1].
[Reported fact / inference] Capex was ¥300.030bn against depreciation ¥276.206bn, and R&D ¥150.756bn, 3.0% of sales [FS, investment]. These investment measures are not identical to the ¥209.081bn PPE cash expenditure in the cash-flow statement [FY p.16]. ROE fell from 12.3% in FY2023/03 to 9.1% in FY2026/03 and ROA from 6.3% to 5.0%; IFIS headline ROIC is 6.8% [FS]. A calculated average-balance DuPont decomposition explains the ROE decline: net margin 6.47%→5.49%, asset turnover 0.980x→0.917x, leverage 1.933x→1.808x. Lower returns are not simply a leverage problem; profitability and asset productivity weakened too [FS, annual/balance; arithmetic from average beginning/end assets and equity].
[Company guidance] FUSION30 targets invested-capital turnover of 1.25x by March 2029 and at least 1.3x by March 2031. Company D-ROIC is pretax OP divided by receivables plus inventory plus fixed assets; it is not comparable with IFIS ROIC or a conventional after-tax WACC hurdle [S pp.13–14,37; I p.32, printed31]. [Analyst assumption] Against an illustrative 8–9% cost of equity, 9.1% ROE provides little excess-return cushion; this is not a company-disclosed capital-cost estimate. A numerical company WACC and group D-ROIC target were not located.
[Company guidance] Five-year OCF of ¥3tn is allocated to ¥1.8tn growth investment, at least ¥500bn dividends and at least ¥700bn combined buybacks/additional M&A, including the initial ¥350bn acquisition. The last amount is not a commitment to ¥700bn buybacks. Dividend policy transitions away from DOE toward stable, continuously growing dividends; FY2027/03 DPS guidance is ¥360 [S pp.31–34]. [Reported fact] Strategic holdings total ¥181.932bn, including ¥172.727bn listed holdings; FY2026/03 reductions in 13 listed names yielded ¥4.940bn [AR p.94]. A numerical elimination target was not found in that section.

[Reported fact / risk] Four US HVAC price-fixing class actions filed in April 2026 seek damages of unspecified amount; Daikin's May 14 notice says financial impact cannot reasonably be estimated [L pp.1–2]. Allegations are not findings of wrongdoing and are not themselves accounting-integrity failure. They remain an unquantified legal tail risk. AR pp.24–26 also identify environmental/refrigerant risks; absence of a quantified PFAS exposure in this review is not proof of no liability. FY2026/03 AHT impairment was ¥11.849bn, and acquisition-related valuation sensitivity remains an audit focus [AR pp.118,183].

IR and management credibility
[Reported fact / inference] The May 2023 latter-half FUSION25 plan targeted ¥500bn OP and 11% margin for March 2026; actuals were ¥414.991bn and 8.3%. The current plan acknowledges weak residential/heat-pump demand, competition, inadequate price/cost responses and delayed investment returns [P p.1; S pp.7–9]. Revenue exceeded the ¥4,550bn target, but that did not translate into the promised returns: a reason to discount the new margin targets until demonstrated.
[Reported fact] May 12 introduced FUSION30; August 4 materials provide regional KPIs and explicit price/cost bridges, and the September 28 English integrated report explains D-ROIC and capital allocation. Groupwide Solutions-ratio disclosure is expected to begin with Q2 results; current regional/sub-business ratios must not be mistaken for a comparable group series [Q-JP p.16; T p.8; I pp.29–34]. Disclosure quality is useful; delivery credibility remains mixed.
Valuation and scenarios
[External estimate] IFIS one-year-forward consensus PER is 19.80x versus recent mean 21.11x, −0.66σ; PBR is 1.99x versus mean 2.05x, −0.43σ. IFIS EV/EBITDA is 9.01x forecast and 9.29x actual; forecast dividend yield is 1.69% [FS, valuation]. Mean-band reference prices of ¥22,755 (PER) and ¥22,022 (PBR) imply only 6.6% and 3.2% price appreciation; neither is intrinsic value.
Why the market might be right: [Inference] lower ROE, several initial-guidance misses, worsening US mix, Chinese demand contraction and declining consensus justify a discount. A 19.3% decline from the high is not proof of mispricing.
Share-count and EPS reconciliation
[Reported fact] FY2026/03 primary EPS is ¥939.92; FY2027/03 company EPS guidance is ¥949.32. IFIS shows ¥963.73 and ¥973.43, respectively [FY pp.1–2; Q1 p.1; FS]. The primary FY2026/03 weighted average was 292.823m shares; IFIS values approximately imply the Q1 average of 285.588m. June 30 issued shares less treasury were 278.335408m [Q1 p.2]. Thus official-guidance PER is 22.48x, versus IFIS's adjusted-company-forecast 21.93x and its distinct forward-consensus 19.80x. These are different bases, not interchangeable competing readings of one PER.
[Inference] Using June-end shares as an illustrative fixed denominator, unchanged NP guidance of ¥278bn would imply EPS ¥998.79 and PER 21.37x. This is analyst arithmetic, not revised company EPS guidance. Later FCSR settlements may change that denominator; no additional buybacks are assumed in scenarios.
Twelve-month price scenarios using FY2028/03 earnings
All scenarios below are analyst assumptions, not company guidance or IFIS target prices. The EPS denominator is held at the June-end 278.335408m shares for consistency; EPS therefore corresponds to NP of approximately ¥361.8bn, ¥306.2bn and ¥250.5bn. IFIS FY2028/03 consensus NP of ¥327.365bn would imply ¥1,176.15 EPS on that same denominator. Base deliberately discounts consensus for execution and earnings-quality risk.
| Case | FY2028/03 EPS | PER | Value/share | Price return from ¥21,345 |
|---|---|---|---|---|
| Bull | ¥1,300 | 23.08x (+1σ band) | ¥30,004 | +40.6% |
| Base | ¥1,100 | 21.11x (band mean) | ¥23,221 | +8.8% |
| Bear | ¥900 | 17.17x (−2σ band) | ¥15,453 | −27.6% |
[Inference] Bull needs material margin and mix improvement; base allows modest underlying growth plus the share-count benefit; bear assumes cost pressure and weaker demand overwhelm pricing. Multiples are taken from the stock's recent forward-consensus band but applied to explicit next-year earnings as scenario assumptions, not an identical time-interpolated IFIS valuation method. Returns exclude dividends; adding one ¥360 forecast annual dividend to base gives approximately 10.5%, not a guaranteed total return. No probability-weighted expected return is claimed.
[Inference] The present price needs EPS ¥1,011 at the 21.11x mean PER. That is close to the illustrative buyback-adjusted current guidance EPS, so the price does not require FUSION30's distant targets to be fully achieved; equally, there is no large band-based cushion. IFIS's 19.80x measure implies approximately ¥1,078 of blended forward EPS, not the same as FY2028/03 EPS.

All PER columns use company forecasts, not trailing PER; only Daikin's separate own-band discussion uses forward consensus. Bull case
- [Company guidance / inference] Price/cost measures and solutions mix lift margins toward 10% by March 2029; operating leverage then makes FY2028/03 consensus ¥500bn OP plausible [S pp.13–20; FS, consensus].
- [Reported fact / inference] Applied local-currency growth of 17%, modular capacity +150%, and improving European heating demand provide measurable recovery avenues, but conversion to incremental group OP still needs proof [Q pp.9,11; Phoenix release].
Bear case
- [Reported fact / inference] Q1 profit excluding the tariff refund did not grow; US mix deterioration and China's −12% local-currency sales can offset pricing [Q pp.6,10; T p.15].
- [Reported fact / inference] Debt-funded repurchase adds financial exposure while litigation losses are unquantified and acquired-business returns remain uncertain [Q1 p.13; L p.2; AR pp.118,183].
- [External estimate / inference] FY2028/03 estimates keep falling from ¥500.047bn OP; a rerating toward the lower band would outweigh the 1.69% yield [FS, consensus/valuation].

| 2026-11-05, scheduled | FY2027/03 H1 results | Peak-season margins, price/cost recovery, guidance and new Solutions-ratio disclosure [official calendar; T p.8]. |
| FY2027/03 remaining quarters; dates unconfirmed | Pricing, premium-product and solutions execution | Need margin recovery excluding FX/refunds, not only sales growth [Q pp.4,15–21]. |
| Unscheduled | FCSR settlements and US litigation updates | Actual share denominator, funding and possible legal provisions [FCSR; L]. |
[Reported fact / timing inference] Price is above its 25-day average ¥20,882 but below the 75-day ¥22,300 and 200-day ¥21,487; three-month return −14.2%, one-year TOPIX-relative return −5.27 points [FS, price]. This is a tentative rebound inside a weak intermediate trend, not a rating determinant. The August 5 earnings selloff reported by Nikkei/Kabutan is consistent with reported NP decline and the subsequent broker-target cuts, but the entire three-month drawdown cannot be attributed to one event [Q1 p.1; snapshot pages/report_topix.html].
What would change the rating
- Upgrade: [Analyst decision rule] comparable HVAC OP growth turns positive excluding FX and material refunds, Q2 demonstrates margin recovery, and FY2028/03 OP estimates stop falling; alternatively a materially cheaper entry with unchanged earnings prospects. A price around ¥19,000 would offer approximately 22% upside to the same base value, but is not an automatic Buy.
- Downgrade: [Analyst decision rule] company reduces ¥436bn FY2027/03 OP guidance, FY2028/03 consensus falls below ¥450bn without offsetting valuation relief, or deteriorating cash conversion accompanies continued buyback/M&A leverage.
- Thesis invalidated: [Analyst decision rule] a material adverse accounting finding, liquidity deterioration or quantified litigation loss materially alters financial capacity; any renewed Buy assessment must rerun the hard gates.

Scorecard
Scores are analyst judgments, not mechanically calculated valuation facts.
| Factor | Score | Comment |
|---|---|---|
| Business quality | 12 / 15 | Broad HVAC platform and measurable applied growth; cyclical and competitive. |
| Earnings momentum | 10 / 20 | Reported recovery lacks clean underlying margin confirmation. |
| Financial strength | 12 / 15 | Positive OCF and adequate liquidity; buyback raises financing exposure. |
| Capital efficiency and allocation | 5 / 10 | ROE declining, prior plan missed; current targets credible only when delivered. |
| Sentiment and revisions | 6 / 15 | Current- and next-year estimates declining. |
| Valuation | 10 / 20 | Modest discount, not a wide margin of safety. |
| Technical and event confirmation | 2 / 5 | November catalyst, but weak intermediate price trend. |
| Total | 57 / 100 | Hold, consistent with the 45–64 band. |

- Peer sources are linked alongside the comparison; their dates and accounting definitions are explicit. No fresh peer IFIS snapshots were available. Conglomerate mix makes this a weak relative-valuation anchor.
- Kabutan's August 5 news page returned HTTP403; search result, Nikkei headline and primary results used for context. No causal attribution beyond the observed evidence is assumed.
- Unknowns: organic growth after acquisition/FX effects; tariff-refund recurrence and after-tax EPS; final FCSR-adjusted October denominator; quantified group order/backlog and AI contribution; litigation/environmental loss exposure; numerical company WACC/D-ROIC hurdle. These constrain confidence but do not prevent the provisional Hold.
